Situation

Autonomous inspection for critical infrastructure. Robotics, AI, and ML for assets that cannot afford surprises, sold to buyers who demand proof. A product org of eight product managers and three designers shipping hard tech without a shared metrics layer, and a board without a clear line of sight into product performance.

Intervention

Installed the measurement layer first. One KPI system built with Operations, Engineering, and Finance, product analytics in the product with Pendo and Amplitude, and monthly board reporting on product performance, market trends, and the competition. Rebuilt product development around North Star and Jobs To Be Done, then pointed the team at the largest bet, an AI and ML inspection product for a Fortune 10 client. The analytics also exposed who was actually buying, which reworked the sales process and the primary buyer personas.
